Scaling an international logistics network

CONTEXT

Amazon was expanding and transforming its Sort Centre network in Italy and Spain. Each launch required capacity, sites, technology, external partners and operational readiness to be aligned without disrupting the wider network.

GIULIO’S RESPONSIBILITY

End-to-end programme leadership from site selection and business case through Day 1 and stabilisation, coordinating more than 50 technical and non-technical stakeholders across Operations, planning, engineering and 3PL partners.

WORK DELIVERED
  • Built and validated business cases and capacity scenarios
  • Governed launches and retrofits across multiple sites
  • Selected 3PLs and negotiated handling, storage and operating terms
  • Managed readiness, ramp-up, risk and post-launch stabilisation
RESULTS
  • 6 new Amazon facilities launched
  • CAPEX portfolio above $250M
  • Approximately $20M annual savings from the 3PL model for 2 sites
  • More than 350,000 parcels/day supported at peak

HELLOFRESH · OPERATIONS TRANSFORMATION

Improving cost, quality and operational resilience

CONTEXT

The Italian physical engine required a transformation that protected service and quality while reducing operating cost and rebuilding team morale, accountability and leadership.

GIULIO’S RESPONSIBILITY

End-to-end accountability across procurement, production, fulfilment, logistics, quality and customer care, with full cost ownership and leadership of an organisation of around 15 people.

WORK DELIVERED
  • Reset priorities, accountability and the operating cadence
  • Managed an organisational redesign while maintaining operating KPIs
  • Negotiated rates and commercial terms with carriers
  • Focused on leadership, team morale, quality and customer experience

  • Around -20% compensation costs YoY

Building capacity through a partner network

CONTEXT

Last-mile growth in the UK and Spain required additional operating capacity. The challenge was not simply finding candidates, but building a funnel able to qualify, prepare and launch reliable partners at speed.

GIULIO’S RESPONSIBILITY

Designed and launched the acquisition motion for Delivery Service Partner 2.0, from lead-generation strategy through qualification, onboarding and handover into operational launch.

  • Designed the acquisition funnel and qualification criteria
  • Built campaigns and channels to generate leads in target markets
  • Coordinated selection, onboarding and launch readiness
  • Managed the pipeline through to activated capacity
RESULTS
  • More than 1,000 leads generated
  • 40+ DSPs onboarded in 4 months
